Find the first broken handoff
Trace one lead from first contact to the latest known state. Look for the first point where the path becomes unclear.
- Was the source recorded?
- Did the business reply while the enquiry was still active?
- Did the reply ask a useful next question?
- Was the person qualified against a clear rule?
- Was the next step easy to book?
- Did the team know who owned the conversation?
- Was the outcome recorded after the call?
Three common diagnoses
If few people enquire, the issue may be the offer, audience, creative, channel, or reach. That is a generation problem.
If many people enquire but few answer, qualify, or book, the issue is probably conversion. More traffic may increase waste.
If people book but do not attend or buy, the issue is later in the process. Reminders, expectation setting, qualification, and sales execution matter.
The right system depends on the diagnosis
A B2B firm with a clear offer may need a targeted outbound system that creates qualified conversations. A service business running Meta ads may need faster response, qualification, and booking after the lead arrives.

Track each stage separately:
- Enquiry received
- First reply sent
- Positive response
- Qualified lead
- Booking started
- Booking confirmed
- Meeting attended
- Commercial outcome
